The repair or replace AC San Antonio decision comes down to three things: how old the system is, what actually failed, and how the repair price compares to the value of the equipment you already own. Repair a system under about 12 years old when the fix is a capacitor, a contactor, a blower motor, or a small accessible leak. Look hard at replacement past 15 years when the failure involves the compressor or the evaporator coil, especially on an older refrigerant. Everything in the middle is a judgment call, and that is exactly where a written second opinion saves people the most money.
Nobody teaches homeowners how to read an HVAC diagnosis, so most people are handed a number they have no way to evaluate. Below is the same reasoning I walk through at a kitchen table before I mention new equipment at all.
Find the data plate on the outdoor unit and read the serial number. Most manufacturers encode the build year in it. A system built before roughly 2010 very likely runs R-22, which is no longer produced for new equipment, and that changes the math: a leaking R-22 system becomes a recurring summer bill, and topping off a system with a known leak is not something an EPA Section 608 certified technician should be doing in the first place. A newer R-410A system with a leak that can be found and repaired is usually worth saving. Keep in mind that age here is not the same as age elsewhere, because our cooling season is long and a local compressor racks up far more runtime hours per year than the same model in a mild climate. Ask for the part name and the reading behind it. A failed run capacitor is simple to confirm: the top of the can is often swollen or split, the outdoor fan hums without spinning or the compressor tries and trips, and a meter reads capacitance well below the value printed on the side. That is a small part and a short visit, not a reason to buy a system. A genuinely failed compressor looks nothing like that. It draws locked rotor amperage and trips the breaker in seconds, or the windings read shorted to ground, or after a real burnout the oil is dark and the refrigerant smells acidic. Those are things a technician can show you. If someone says the compressor is going out but cannot produce an amp clamp reading or a resistance reading, you do not have a diagnosis yet. You have an opinion. Straightforward electrical and airflow failures are ordinary AC repair work, not replacement territory.
I do not use a magic percentage, because equipment prices and repair prices both move. The better question is what the money buys. On a 9 year old system with clean coils and sound ducts, a blower motor buys you years. On an 18 year old unit that has already needed a coil and a fan motor this decade, the same money buys one more anxious summer. Three data points settle most of these calls: how many repairs happened in the last two seasons, whether the failure is inside the sealed refrigerant system, and whether the house has actually been comfortable.
Most of the homes we service keep the air handler or furnace in a vented attic, and on a triple digit afternoon that attic runs far hotter than the outdoor air. Motors, control boards, and capacitors bake up there all summer, which is why capacitors are usually the first thing to quit and why a system that looks young on paper can act old.

Expansive clay soil shifts pads and slabs, and I regularly find condenser pads tilted enough to put strain on a line set, plus flex duct that has pulled loose at a boot.

Undersized returns and leaking supply runs make a correctly sized system look weak, and homeowners get sold bigger equipment to solve a duct problem. Two things worth knowing before you sign. Sizing up is not an upgrade: oversized equipment short cycles, never runs long enough to pull humidity out of the air, and leaves the house clammy at 74 degrees. That single habit gives any other qualified technician enough information to tell you in minutes whether the recommendation holds up, and it costs you nothing.
